How Do I Stop Relying on Discounts to Drive Sales?

Written by Bob Phibbs, the Retail Doctor | September 27, 2026

You stop relying on discounts by training your crew to sell at full price. If your store can only sell what's on sale, has a coupon, or sits under an endless promotion, you're stuck in a rut that gets deeper every month you stay in it.

We used to call them loss leaders, and there was a time they reliably pulled traffic. Those days are gone, because there is always somebody cheaper, especially online.

You cannot out-discount the internet. You can only damage your margins trying.

And punished margins are not an abstract problem. Margin is the money you use to reward employees, buy new stock, and fix up your store.

Every point you give away in a promotion is a raise you can't give, a line you can't bring in, a repair you put off.

The discount rut doesn't just cost you profit this month. It costs you the ability to become a better store.

So here's the exercise: pull up how many of your sales this quarter involved a markdown, a coupon, or a promotion. Look at the number honestly. That's how deep the hole is.

Then stop digging.

The way out is not another event.

It's teaching your crew to sell full-priced merchandise: how to greet, how to build trust, how to challenge a customer's perception of value, and how to add on. The two numbers every employee can move, conversion rate and units per transaction, will do more for your sales than any promotion ever will, and they do it without giving your margin away.

A sale gets a shopper in the door once. A trained salesperson brings them back at full price.
